How should I best make use of my time?

In the last post, we talked about systems and routines, tools to help manage the chaos and create a sense of structure in your day. Once you have that rhythm in place, the next question is: how should you spend your time to create the most impact?

To help answer that, I want to zoom in on four categories of work that Andy Grove outlines in his classic book, High Output Management. These categories give you a practical lens for your daily interactions and contributions as a manager.

They are:

  1. Information gathering
  2. Decision making
  3. Nudging
  4. Being a role model

Here’s each one, then a walk through a day using these categories as a guide.


1. Information Gathering

As a manager, your knowledge base is one of your most valuable assets. Everything you do (planning, prioritization, coaching) depends on how well you understand what’s going on.

This is why it’s so important to document what you hear and observe. Notes from 1:1s, informal hallway chats, decisions from meetings, capture them all. Don’t rely on memory. Use tools like Google Drive or Evernote to keep your info accessible and organized.

Information comes from everywhere, not just formal settings. A passing comment at the coffee machine might give you insight into another team’s roadmap. Useful weeks later when planning cross-team work. Stay curious, stay observant, and keep logging what you learn.


2. Decision Making

This is the one people associate most with management. It’s not your only job, but it is an important one.

Decisions come in all sizes, from approving time off to green-lighting multi-million-dollar projects. No matter the scale, treat each with intention. The people around you don’t always have the authority to decide, so your choices carry weight.

Every decision is a fork in the road:

  • Do we hire this candidate or the other one?
  • Should we split the team now or wait another quarter?
  • Do we move forward with a vague product request, or push back until it’s clarified?

Small in the moment, big over time. Take them seriously.


3. Nudging

This is where influence lives.

You’re not always the decision-maker. That doesn’t mean you’re passive. Nudging is offering a perspective, planting a seed, helping a team see something they missed.

  • “Have you considered this open-source tool?”
  • “Do you think we’re ready to ship, or would one more week help with polish?”
  • “What would it take to make this reusable for other teams?”

These aren’t mandates. They’re contributions. Done consistently, they shape outcomes across the business.


4. Being a Role Model

You can’t lead from the back. If you want your team to operate at a high standard, you need to show them what that looks like.

That might mean:

  • Giving talks and sharing knowledge
  • Joining architecture discussions and offering ideas
  • Practicing the kind of communication you expect from others

Even the little things matter. Want better in-person collaboration? Get up and talk to someone instead of sending a Slack message. Want a feedback-rich culture? Give positive, direct feedback openly and consistently.

Don’t only model behavior within your team. Look beyond. Build relationships across departments. Show up with curiosity. Help others see how Engineering, Product, and Commercial can align. That’s leadership too.


A Day Through the Lens

A pretty typical day, mapped to the four categories:

8:45 – Prioritize your to-do list. Scan your emails and Slack.
Information gathering

9:00 – Respond to messages, offer your viewpoint in some discussions, approve an offer letter.
Nudging + Decision making

9:10 – Casual hallway chat leads to a useful insight. You share a recent technical solution.

10:00 – Review CVs and select candidates. Suggest broadening the talent pool to juniors.

11:00 – 1:1 with a direct report. Lots of listening, some gentle coaching.

13:00 – More email. A decision needs discussion, so you schedule a meeting.

The takeaway

When you start viewing your day through the lens of these four activities, small moments start to feel more intentional.

That Slack conversation? Maybe it was nudging.
That coffee chat? Information gathering.
That impromptu praise? Role modeling.
That decision you made without realizing it? Now you see it.
